5 Bathroom Renovation Mistakes That Lead to Water Damage Later

Skipping the Shower Pan Liner or Using the Wrong Material

The shower pan liner is the last line of defense against water infiltrating the subfloor. It sits beneath the mortar bed and directs any water that gets past the tile and grout toward the drain. Contractors who skip it, use a liner that is too thin, or fail to properly overlap it at the curb are setting the homeowner up for a rotted subfloor within a few years. The correct liner material — typically CPE (chlorinated polyethylene) or PVC — must be folded at corners, not cut, and must be flood-tested before tile is set.

Tiling Over Drywall Instead of Cement Board in Wet Areas

Standard drywall is not a suitable substrate for tile in a shower or tub surround. It absorbs moisture that gets behind the tile and degrades within a few years, causing tile to pop and mold to form inside the wall cavity. Cement board (such as HardieBacker or Durock) or a waterproof foam board system (such as Schluter KERDI-BOARD) must be used in wet areas. This is not optional — it is a code requirement in most jurisdictions and a basic waterproofing standard that every licensed contractor follows.

Inadequate Waterproofing at Seams, Corners, and Penetrations

Tile grout is not waterproof — it is water-resistant at best and deteriorates over time. Seams where walls meet the floor, inside corners, and any penetrations (pipe stubs, mixing valve bodies) must be sealed with a proper waterproofing membrane, not just grouted. Contractors who rely on grout alone at these transitions are responsible for the majority of the water damage callbacks we see on bathroom renovations done by less experienced crews.

Setting Tile Without Proper Slope to the Drain

A shower floor must slope toward the drain at a minimum of 1/4 inch per foot on all sides. Floors that are flat or that slope away from the drain in any direction will pool water. Pooled water accelerates grout deterioration, encourages mold growth, and eventually works its way beneath the tile. Achieving the correct slope requires a properly floated mortar bed — not a flat cement board cut to fit — and it must be verified before the tile is set.

Using Sanded Grout at Movement Joints

Inside corners and changes of plane (where the wall meets the floor, where two walls meet) are movement joints — they expand and contract with the building. Filling them with sanded grout, which is rigid, guarantees that the grout will crack within a few seasons. These joints must be filled with a color-matched silicone caulk that can flex with movement. This is spelled out in the Tile Council of North America (TCNA) handbook and is not a matter of preference — it is the correct installation method.
